Apr 2026Twenty-one years as an attorney — nine as a JAG officer, seven on the carrier side of cyber claims at two of the largest programs in the market, and the last year on the provider side. A pattern worth naming for any claims leader running CIR panel reviews this year: Most data mining vendors quote Phase I at a flat rate. For the carrier, this looks like cost certainty. It can also be a trap. Here's how the trap works. The flat Phase I rate is priced to win. Phase II is estimated low enough to keep the aggregate budget palatable at intake. Once the vendor is retained and mid-review, the uplift requests start — one, two, three, sometimes more. Each one individually defensible on scope-change grounds. Collectively, they represent the real price the vendor never quoted at intake. The diagnostic isn't whether Phase I came in at quote. It almost always does. The diagnostic is the Phase II uplift cadence. One uplift on a matter where the dataset genuinely expanded is normal. Three or four sequential uplifts on the same matter is a pricing strategy, not a delivery reality. Five things the carriers managing this well do at engagement: — Require a written scope-change protocol up front. Every uplift flagged, documented, and re-approved in real time. — Track aggregate budget visibility, not just Phase I and Phase II as separate lines. Total expected spend through notification, with uplifts tested against the aggregate. — Push vendors on honest Phase II scoping. A tight, defensible Phase II quote at intake is worth more than a lowball quote that gets rebuilt through uplifts. — Combine Phase I, Phase II, notification, call center, and credit monitoring with a single vendor who can take custody of the data at ingestion and carry it through to the mailing list. Splitting those workstreams across point-solution vendors is where hidden cost compounds — handoffs, reconciliation, and duplicate procurement cycles that each introduce their own version of the lowball-and-uplift dynamic. — Build in notification response visibility. A dedicated tracking portal — designed for pre-litigation notification or post-settlement claims administration depending on the matter — gives the insured a single view of notification delivery, call center inquiries, and credit monitoring enrollment. On multi-entity matters, partner business entities can opt into the same execution plan rather than standing up parallel infrastructure. Operational efficiency on the front end, litigation defense value on the back end. At Integreon, the standard we hold ourselves to: if we've ever needed an uplift on a matter, it's because the dataset the client delivered was materially different from what was quoted. Apr 2026What happens when your AI token budget is 4x your current entire IT spend? Jensen Huang (NVIDIA) was recently asked what companies should budget for tokens. His answer: If you pay someone $250K, expect to spend $125K on tokens to make them effective. The same way we expect accountants to use Excel, not because Excel is mandatory, but because without it, they can't compete on productivity. Of course, Excel doesn't cost $125K a year today. The math is staggering: If token spend hits 50% of labor cost, and IT currently sits at 2–5% of the budget, your IT spend including tokens could skyrocket by as much as 400%. This only pencils out if AI automates substantial labor. Anthropic’s CEO recently suggests 50% of entry-level jobs could be automated. Is this the destruction of the labor market? Think of the elevator. The safe elevator didn’t just move people; it enabled the skyscraper and reshaped the modern city. It destroyed old roles but unlocked a landscape we couldn't previously imagine. AI is our new "elevator." 5 questions enterprise leaders must answer: 1. Who owns the AI platform? When token spend rivals a department's entire software budget, does procurement stay with IT, or do we need a "Chief AI Officer", enterprise-wide or for every function? 2. How do we budget for usage, not headcount? Token consumption is variable and bursty. CFOs need a model closer to Cloud FinOps than traditional software licensing. 3. Where is the talent pipeline? If we automate entry-level "training" roles, how do we develop the future leaders of 2035? 4. What is the new unit of productivity? If one human + $125K of tokens does the work of three people, are "revenue-per-employee" metrics still meaningful? 5. What is the moat? If every competitor has the same AI, the advantage shifts to proprietary data and the "human judgment layer." Are you investing there?
