I was on a panel this week discussing Agentic AI — specifically where organisations are getting it wrong, and how governance needs to fundamentally change when AI systems start acting independently. Three things worth sharing: 1/ We're deploying technology we haven't even defined yet. NIST only launched a standards initiative for AI agents in February 2026. Gartner estimates just ~130 vendors of thousands claiming 'agentic AI' are actually delivering it. If we can't agree on what it is, we can't govern it. 2/ You're not buying software. You're hiring a new kind of workforce — one that acts, decides, and operates in your name without waiting for approval. 3/ Only 1 in 5 companies has a mature governance model for AI systems - most organisations are still treating governance as something to figure out later. Governance built before scale is a strategic choice. Governance built after the first incident is crisis management. (Deloitte, 2026) But here's what I keep coming back to — and I don't hear enough people saying this plainly. We keep celebrating deployment numbers. The real measure is how well we govern what we've built. As agents move from assisted to fully autonomous — the human role shifts from operator to observer. That's not just a technology shift. That's a management shift. Every leader, at every level, will need to learn how to manage a workforce that is part human, part agent. How to set direction without being in every decision. How to stay accountable for outcomes they didn't personally execute. How to know when to trust the system — and when to override it. That's a skill set most leaders don't have yet.
