May 2026Just came back from DX Annual with a lot on my mind—in a good way. Not because of any single talk, but because of a pattern that kept showing up in conversations. Whether it was hallway chats, coffee breaks, or after sessions—different companies and same underlying questions. Michael Galloway and I had the chance to share Mercari’s AI Native journey. The most exciting aspect was not just presenting, but the conversations that followed. Hearing how others are approaching similar challenges—and where they’re struggling—made it feel less like a presentation and more like a shared reality check. One moment that stuck with me was during a casual conversation where someone said, “We don’t have a tooling problem—we have a friction problem.” Some key takeaways: Planning cycles are shrinking—and the “maker mindset” is rising: The traditional 2–3 year roadmap is quickly becoming irrelevant. Most teams are now operating on 3–6 month horizons, driven by the pace of change—especially with AI. This shift is redefining what we expect from engineers: less “build to spec,” more experimentation, curiosity, and rapid problem-solving, a maker's mindset. DX is still about people, process, and flow: The real work is continuing to invest in how teams operate and how work gets done—because the bottleneck never stays in one place for long. As systems evolve, constraints simply shift. That’s why the focus isn’t just on fixing one problem, but on continuously identifying where friction is emerging and removing it—so teams and agents can maintain momentum. Cost and quality are converging concerns in the AI era: There’s little appetite to restrict AI usage—but a strong need for visibility and control. Understanding token usage, infrastructure cost, and maintaining quality at scale is becoming a core capability, not an afterthought. “Cognitive debt” is becoming real: As AI generates more of our code, we risk losing deep system understanding. Even if everything is documented, comprehension doesn’t automatically follow. This emerging gap—what some are calling cognitive debt—feels like one of the next big challenges for engineering leadership. On a personal note—really appreciated finally meeting the DX Team, Brook Perry , and Jami Gordon in person (fantastic hosts and really passionate people! ❤️ ), and the great conversations with Brian Houck , Anuradha Agarwal , Brent Foster , Eleanor Millman , and many others. 🙌 Also had the chance to get a sneak peek from Abi into upcoming DX capabilities—particularly around token visibility—which was exciting, not just for what it enables today but for the direction it signals in the broader roadmap. 🚀 Left the conference with more questions than answers—and that’s probably a good sign. The space is evolving super fast, and it feels like we’re just getting started. 💪
Apr 2026DX Annual was a lot of fun. Snehal Shinde , Raphael FRAYSSE , and I were surrounded by our fellow Platform Engineering community, and learned a lot about how different companies are approaching the challenges of introducing AI development into their workforce. I’d highly recommend this conference next year. I especially want to thank Snehal Shinde for her work on putting together our Mercari, Inc. presentation. We shared our journey here and the many bumps and lessons along the way. Like everyone else, we are still learning and actively experimenting. Hard lessons from our side: - Gates slow you down, and you have more than you think. It’s important to audit your primary user journeys to uncover the hidden gaps. - Behavior change is the hardest problem. Our processes and routines are hard to break. We are used to them, even if we do t completely trust them. The are familiar. - The W-curve is real. In our talk we shared that adoption is not a straight line. There are many dips. Data and sober analysis needs to be coupled with optimism. Stockdale Paradox.
