Apr 2026When ProcMart was 5 people, our annual revenue was less than what some of our customers spent on tea in a year. But we were winning deals against well-funded competitors with 100+ people. And for a long time, I couldn't explain why. Now I understand, at any given point, the number of things we could do simultaneously was never defined by how many people we had. It was defined by how many people could independently take an initiative from idea to completion without needing someone else to drive it. Let's call them barrels. Everyone else is ammunition. Ammunition is valuable, but it only fires when a barrel aims it. When we were five people and every one of us was a barrel, we moved faster than competitors with 50+ people. We were in deployment calls, supplier negotiations, product decisions, and customer escalations, all at once, because every person could own something end to end. As we scaled, I noticed: every hire that wasn't a barrel didn't add new capacity. It added weight to something a barrel was already carrying. Now, before approving any hire, I ask one question: does this person expand the number of things we can do in parallel, or do they add support to something already moving? Both are valid. But confusing the two is how startups end up with 60 people and the output of a 10-person team. Your headcount isn't your capacity. Your barrel count is.
