May 2026Business first. Strategy second. Roadmap third. Most get this backwards. Many cybersecurity strategies fail before they even start. Not because of poor technology choices. Not because of budget constraints. But because they're built in isolation from the business. I've built cybersecurity strategies at TomTom, Ingka (IKEA) Group and Microsoft/Nokia. For those that made a business impact, I used the same approach—and it wasn't just about technology. It was about understanding business and what makes it tick, understanding how the company operates before building the strategy and roadmap. The framework I use breaks down into four core elements with fast, continuous feedback loops. 𝗧𝗵𝗲 𝗰𝗼𝗿𝗲 𝗲𝗹𝗲𝗺𝗲𝗻𝘁𝘀: (1) 𝗧𝗵𝗲 𝗱𝗶𝗮𝗴𝗻𝗼𝘀𝗶𝘀 (this is the most critical element), considering: • The Company and Business Context (e.g., values & culture, leadership style and co-worker satisfaction) • Strategic inputs (e.g., vision & mission, business strategy, big bets, and organisational structure and maturity) • Security-specific insights (e.g., current security posture, security outlook and incidents/data breaches) (2) 𝗦𝗲𝗰𝘂𝗿𝗲 𝗠𝗮𝗻𝗱𝗮𝘁𝗲 and Stakeholder Commitment and Buy-in (3) 𝗗𝗲𝗳𝗶𝗻𝗲 and obtain approval for the desired position/strategic North Star(s), roadmap, and budget. (4) 𝗘𝘅𝗲𝗰𝘂𝘁𝗲, monitor, report, and ensure continuous feedback loops between all 4 core elements. The mistake most of us make is jumping straight to the roadmap. But a roadmap without understanding the business and how the company operates is just a wish list with timelines. Start with the business. End with business impact and behavioural change. May 2026In the past few days, I had the privilege of spending time with TomTom ’ers across Madrid, Łódź and Berlin. Three sites. Three cities. One very consistent feeling: energy, pride and momentum. From honest conversations and sharp questions to packed rooms, product deep dives and everyday moments (including top-notch baristas) on site—it was great to feel how much is happening across the company right now. A big thank you to the local organizers and teams for the warmth, the preparation and the openness. These visits only work because people create the space for real dialogue—and you absolutely did. This week also made me feel particularly optimistic as we continue this journey with our new CEO, Mike Schoofs . The alignment, engagement and sense of shared direction I saw across locations gives a lot of confidence for what’s ahead. May 2026I once fixed a project without writing a single line of code. Early in my career, consulting for a large international bank client. They came in with a detailed brief: an hour of requirements, very clear on what they wanted built. I had enough domain experience to sense something didn't fit. So I asked questions. Not about how to build it, but about the problem the build was supposed to solve. Twenty minutes later, the real need surfaced. It was different from the stated ask. The solution? Already in the system. Zero new engineering. The client called it the most productive session of the project. The CTO-CEO relationship breaks the same way. The CTO flags a critical refactor. Months of work. The CEO hears "slow down." The CEO needs a feature shipped by Q3. The CTO hears "technical debt doesn't matter." Neither is wrong, but neither has stopped to check whether they're looking at the same problem. The most expensive work an engineering team does is the work that answers the wrong question. It's not usually a skills gap. It's a conversation that moved too fast from "what do you want" to "how do we build it," skipping the step where you ask "what do we actually need?" I've seen this pattern across Booking and a 100+engineer platform org at TomTom serving 1,500 developers, and in conversations with early-stage founders. The leader who can hold that pause, reframe before the team starts building, changes what gets built.
